How do you exchange pallets in the food industry?

Lies Decock ·

In the food industry, proper pallet changing is more than just a logistical task. Products must be transferred from a wooden shipping pallet to a hygienic plastic pallet—or vice versa—without damaging the load or causing it to become unstable. An error in this process can lead to product damage, contamination risks, or hazardous situations on the work floor.

In this guide, you’ll learn step by step how to safely and efficiently swap pallets in the food industry, from preparation to the final inspection. Whether you’re using a manual or a motorized pallet inverter, the basic principles remain the same.

What You Need for a Safe Pallet Change

Before you begin, it’s important to have the right environment and materials ready. Pallet changes in the food industry have specific hygiene and safety requirements. If you work in a cold storage room, a cleanroom, or a production environment with strict HACCP standards, even stricter requirements apply.

Make sure you have the following items before you begin the pallet change:

  • A functional pallet changer or pallet inverter, suitable for the weight and dimensions of the load
  • A hygienic pallet in the correct size (usually 800×1200 mm or 1000×1200 mm)
  • Personal protective equipment: safety shoes, gloves, and, if necessary, a helmet
  • Sufficient clearance around the pallet changer (at least 1 meter on all sides)
  • Stretch film or pallet straps to secure the load after the transfer
  • A clean, level surface free of obstacles

Also check the condition of the pallet changer itself. Are all safety sensors active? Are the clamps working properly? A defective unit must never be used. If in doubt, consult the maintenance documentation or a service technician before proceeding.

Load the product correctly onto the pallet changer

Carefully position the source pallet with the load on the pallet changer. A crooked or unstable placement is the most common cause of problems during the pallet change. Take your time with this step, because proper positioning determines how the entire process goes.

  1. Using a pallet jack or forklift, drive the pallet straight into the pallet changer, centered on the platform.
  2. Make sure the pallet is completely on the platform and does not extend beyond the sides or front.
  3. Close the clamps or pressure plate so that the load is held securely in place. Adjust the pressure according to the type of product: fragile items such as glass jars or soft packaging require less clamping pressure than sturdy boxes.
  4. Place the destination pallet (the sanitary pallet) on top of or next to the load, depending on the type of pallet changer you are using.

After loading, the load must be securely clamped in place without causing any visible deformation of the packaging. If products shift or deform during clamping, stop immediately and adjust the settings.

Perform the pallet change in the correct order

Once the load has been properly loaded and secured, the actual pallet swap can begin. The sequence of steps is crucial: doing them out of order could cause the load to fall or prevent the pallets from being swapped correctly. Follow the steps below carefully.

  1. Activate the pallet changer's tilt function. The machine rotates the load 180 degrees so that the original pallet is on top.
  2. Wait until the machine has come to a complete stop before performing any action.
  3. Remove the original (wooden) pallet from the top. In the food industry, this is best done while wearing gloves, because wooden pallets may contain splinters and dirt.
  4. Check the bottom of the load for any damage or contamination originating from the original pallet.
  5. Rotate the machine back to its starting position. The load is now resting on the hygienic target pallet.
  6. Gradually release the clamps and make sure the load remains stable.

After rotating the pallet, the load must be positioned upright and stable on the new pallet. If you notice that products have shifted or that the stack is tilted, do not proceed. First stabilize the load before removing or moving the pallet. For complex pallet handling, it may be helpful to have two people work together during this step.

Check the load after the change

A successful pallet change does not end the moment the machine stops. The post-change inspection is just as important, especially in the food industry, where product safety and traceability are top priorities.

  1. Visually inspect the entire stack: Are all the boxes, bags, or packages still intact and in the correct position?
  2. Check to make sure that no pieces of the wooden pallet have ended up on or between the products. Wood splinter contamination is a real risk when changing pallets in the food industry.
  3. Wrap the load with fresh stretch film or secure it with pallet straps to ensure stability during transport.
  4. Immediately remove the used wooden pallet from the production or storage area and place it in the designated area.
  5. Clean the pallet changer after use—especially the clamps and the platform—to prevent cross-contamination.

After the inspection, the load should look exactly the same as it did before the change, but now on a clean, hygienic pallet. If any products are damaged or if the stack does not feel stable, the pallet must not proceed further in the production process. Set it aside and determine whether the load needs to be restacked.

Solving Common Problems When Changing Pallets

Even with proper preparation, problems can arise during a pallet change. Below are the most common situations and how to handle them.

The load shifts during tipping

This happens when the clamping pressure is insufficient or when the load was not stacked securely before the shift change. Increase the clamping pressure gradually and check whether the load was already secured with plastic wrap or straps before loading. For very loose or irregularly shaped products, wrapping them with additional stretch film before loading can make all the difference.

The wooden pallet does not come loose after being tipped over

This can happen when pallet boards are broken or when the load has been pushed too far into the pallet. Never use brute force. Loosen the clamps slightly, carefully lift the pallet, and check for any damaged boards that need to be removed. Never work under a suspended load.

The pallet changer is displaying an error message

Modern pallet changers are equipped with safety sensors that shut down the machine in the event of a malfunction. Check the control panel for the error code, write it down, and consult the manual or contact the supplier. Never attempt to bypass an error message by bypassing the sensors.

Products get damaged every time they are replaced

If damage occurs systematically, the clamping pressure is likely too high, or the type of pallet changer is not suitable for the product. Some products, such as soft bags or fragile glass containers, require a specialized pallet changer with a customized pressure plate or a softer clamping material.
